A reverse auction inverts the usual arrangement. Instead of one seller and many buyers pushing a price up, there is one buyer and many suppliers pushing a price down. The buyer publishes a requirement, qualified suppliers bid against each other in real time, and the price falls until nobody will go lower.
Used well it produces savings that a conventional tender process rarely matches. Used badly it damages supplier relationships in ways that cost more than the savings. Both outcomes are common, and the difference is entirely in how it is run.

How it works in practice
- Define the requirement precisely. Specification, volume, delivery terms, quality standards, contract length. Ambiguity here is fatal — suppliers cannot bid against a moving target.
- Qualify suppliers first. Only pre-approved bidders participate. This is the step that separates a professional eAuction from a race to the bottom.
- Run the event. A defined window, often 30 to 90 minutes, in which suppliers see their rank (and sometimes the leading price) and can improve their bid.
- Award. Usually to the lowest bid, but not necessarily — many buyers reserve the right to award on best overall value.
The live, competitive dynamic is what makes it work. A supplier who can see they are second, with eight minutes remaining, behaves differently from one submitting a sealed quote in isolation.
How it differs from an RFP
An RFP is a one-shot sealed process: suppliers submit their best price once, blind. A reverse auction is iterative and visible — suppliers respond to competitive pressure in real time.
The practical consequence is that reverse auctions surface a supplier’s genuine floor, whereas RFPs surface the price they thought would win. Those are frequently different numbers, and the gap is the saving.

The main auction formats
- English reverse — the standard. Price descends as suppliers underbid each other, everyone sees their rank.
- Japanese reverse — the buyer names successively lower prices and suppliers choose to stay in or drop out. Less gamesmanship, clearer floor discovery.
- Dutch reverse — price rises from a very low start until a supplier accepts. Fast, and useful when you need a single clearing point quickly.
- Rank-only — suppliers see their position but not the leading price. Reduces the panic-bidding that produces unsustainable quotes.
- Multi-parameter — bids are scored on price plus quality, lead time and service, with the system showing a composite rank. The most sophisticated and the fairest.

Where reverse auctions work well
- Commodity and near-commodity goods — raw materials, standard components, packaging, office supplies
- Well-specified services — freight lanes, cleaning contracts, standard maintenance
- Categories with genuine competition — at least four or five credible, capable suppliers
- Repeat purchases where the specification is stable and understood
Where they fail
- Complex or novel requirements where the specification cannot be pinned down
- Thin supplier markets — with two bidders there is no competitive pressure, only the appearance of a process
- Relationship-critical categories where the supplier is a genuine partner rather than a vendor
- Where switching costs are high and the saving will be erased by transition expense
And the failure mode nobody plans for: a supplier bids below cost to win, then either underperforms or seeks price relief mid-contract. Running an auction without qualifying capability first is how you buy a problem at a discount.

Running one without damaging relationships
The practices that separate professional buyers from the rest:
- Tell suppliers it is an auction and explain the rules before the event. Surprises breed resentment.
- Qualify on capability first. Only invite suppliers you would genuinely be happy to award to.
- Publish the award criteria and honour them. Running a price auction and then awarding on something else destroys trust permanently.
- Set a realistic reserve. Below-cost bids help nobody.
- Debrief the losers. You will need them next time.
- Do not re-run to squeeze further. This is the single fastest way to make good suppliers stop participating.

How much do reverse auctions actually save?
Genuine savings vary enormously by category and by how competitive the previous pricing was. Categories that have never been competitively tendered produce the largest one-off reductions; well-managed categories produce far less.
How many suppliers do I need?
Four or five credible bidders is a reasonable minimum. Below three, you do not have an auction — you have a negotiation with extra steps.
Can public sector bodies use reverse auctions?
